Merch Fulfillment 101: Print-on-Demand vs. Bulk Ordering

Merch fulfillment is where a lot of independent artists get stuck — not because the designs are bad, but because managing physical inventory turns into a second job nobody signed up for. Here’s the actual tradeoff between the two main approaches.

Print-on-Demand: Low Risk, Lower Margin

With print-on-demand, you upload a design, a service prints and ships each order individually, and you never touch inventory or shipping. Zero upfront cost, zero risk of unsold stock sitting in a closet — but the cost per unit is higher, which means thinner margins per sale.

Bulk Ordering: Higher Risk, Higher Margin

Ordering a batch of merch upfront costs real money before a single sale happens, and unsold inventory is a genuine risk if a design doesn’t move. In exchange, cost per unit drops significantly, meaning much better margins on everything that does sell — assuming you can actually move the stock.

When Print-on-Demand Makes More Sense

If you’re testing a new design, don’t have accurate demand data yet, or don’t have capital to risk on inventory, print-on-demand is the lower-risk starting point. It’s also the more sustainable option if you’re managing everything solo without help for fulfillment.

When Bulk Ordering Makes More Sense

Once a design has proven itself — through pre-orders, an existing audience size, or past sales data — bulk ordering becomes worth the risk, since the margin improvement can be substantial at scale. This works best for artists with at least some track record of what actually sells.

A Middle Path: Small Batch Bulk Orders

Ordering a modest quantity (25-50 units, for example) rather than a large run reduces risk while still improving margins over print-on-demand. This is a reasonable next step once print-on-demand testing shows a design is worth betting on.

Either Way, Design Quality Matters Most

Neither fulfillment method fixes a weak design. Get that right first — the fulfillment decision is a business question that only matters once you have something people actually want to buy.
